Demand had arrived faster than the machinery to handle it. The company was founded by professors who built online rehabilitation courses, and when the world moved to remote learning the work came to them — through word of mouth, with no sales process underneath it. That is a good problem and a fragile one: nothing recorded how a deal actually progressed, so the business could not see its own pipeline.
By the time the engagement began there were several distinct lines of business running through one system that had not been designed for them — university licensing, consulting, partnerships, renewals — alongside two product lines being repackaged and repriced. Scoring a lead meant counting email opens and clicks. The reporting inherited whatever the imports had left behind.
The engagement stopped being about clearing a backlog and became about designing how the business runs. The early work was catching up — architecture, cleanup, reporting that could be trusted. What it bought was the ability to ask better questions: how a multi-product sales team should be structured, what a renewal is really worth, which decisions the data can actually support yet.
That last part is the discipline worth naming. Some decisions are being deliberately deferred because the history is not long enough to make them well — the renewal pipeline is only months old, and a full year of comparable data does not exist yet. Naming that out loud is why the plans built on top of it will hold.
Day to day, problems now surface from inside the team and get solved on a shared screen in minutes rather than becoming tickets.
