Value-First Team — Client Relationship
Electronic play-calling for school and youth athletics — coaches send plays to devices players wear, no huddle required. — gorout.com
USS + VFT co-deliveryGoRout builds electronic play-calling and communication systems for school and youth athletics — football, baseball and softball. Coaches send plays to wrist-worn and handheld devices; players read them without a huddle. Hardware, a coaching app and a training-routine subscription, sold together on multi-year agreements. Rochester, Minnesota.
Embedded systems partnership — a fractional systems team inside their operation, measured on outcomes rather than hours.
HubSpot as the operational hub, with NetSuite for finance and Firebase holding product usage.
Engagement begins as an embedded partnership rather than a project — shared ownership of outcomes, weekly strategy sessions with their VP, CEO and Systems Lead.
Foundation. Current-state audit across HubSpot architecture, workflows and properties, and a priority assessment that put data quality and workflow consolidation ahead of everything else.
A custom contact health score goes live — ten scoring groups, score history, automation triggers. GoRout chose bespoke over HubSpot's native scoring. Support response times beat their own goal.
Their VP asks how to bring AI-native capability to the whole organisation, with leadership as the first cohort.
Contracts work accelerates. GoRout assigns an internal technical coordinator to the thread, and the renewals rebuild moves from plan to a working sandbox.
The growth they wanted was the growth their systems could not carry. GoRout set out to go from roughly 4,000 customers to 15,000 and more — without hiring in proportion. Eighteen months of fast growth had left them somewhere else entirely.
What that looked like day to day: 400 to 500 active workflows with unclear dependencies, several departments building their own fixes around each other, and customer data split across three systems that did not agree.
The root cause underneath it: roughly 78% of their data arrived by import rather than structured entry, which left associations wrong often enough that people fixed them by hand — on the order of 450 hours a year. Automation built on top of that inherits the errors, which is why cleanup had to come before automation rather than after it.
And renewals were the sharpest edge. A single renewal was reconstructed by hand across tickets, deals and subscriptions, in three separate divisional pipelines — one each for their football, baseball and softball lines.
GoRout is replacing a renewals process that lived in three pipelines and a spreadsheet with one contract record per customer that a named person owns — so growing to 15,000 customers does not mean hiring to match.
